Why it happens.
Everything hangs on one question: were the discs turning as it went down? A drive sitting idle keeps its heads on a ramp beyond the platter edge, clear of anything recorded, and a knock off a desk in that state very often does no harm whatsoever. Mid-copy that ramp is nowhere in the picture. The sliders are already out above recorded tracks, the arm is in motion, and it is all finished long before firmware could think about retracting anything. Two falls that look the same from across a room can end in wildly different invoices. This was the costly sort.

Look at the damage before anything is asked to turn
In clean air the stack showed what an impact in flight normally shows, which is that the damage is never spread about evenly. Two sliders had clearly caught it; the rest looked much as they should. A thin band of scuffing ran along the line the arm had been pushed through — real enough, though shallow, and well short of the deep circular scoring that settles a case the moment the lid is lifted.
New stack in, survey next, then decide what gets read when
A donor stack was matched and installed, and only then were the platters properly surveyed. The survey chose the running order. Sound areas came away at speed while the fitted stack was new, and the scuffed band waited its turn at the back of the queue, to be crossed slowly with resets and power control within reach.
The scuffed band was harm that had already happened
Whatever had been sitting beneath the sliders at the moment of impact lay in that band, and it went last, worked slowly with the retry allowance opened right out. The greater part of it read. At no stage was Windows allowed anywhere near the drive; every sector got a single request from the imager and never a second one.
How it ended up.
Almost the entire archive travelled home. What it cost her was a handful of interviews lying inside the scuffed band; the report names them individually. The folder left part-copied when she tripped came out of the image complete, hours after the drive went back in its box.
